Commercial AI Transformation · Membership Organisations

Create more member value. Retain more members.

AI-enabled operating models for better business performance

Formalus works with professional bodies, trade associations, chambers of commerce and business membership organisations across Europe & MENA to improve member value, renewal and sustainable growth. We help leadership decide which decisions and services should change, build the case for investment, and show where AI can add measurable value, in support of your mission.

Best fit: 2,000–100,000 paying individual or organisational members. A guide, not a cut-off. Not consumer clubs or general charities.

Headline measure: membership income retained at first renewal.

Commercial AI transformation for mobile, retail and membership organisations across Europe & MENA.

Two kinds of experience, and we keep them separate.

Norton/Symantec · Michael Williamson’s previous executive role Subscription renewal at scale Vice President of Marketing for EMEA: $650M of sales and 71 million customers, where eleven quarters of decline became eight of growth.
Greater Birmingham Chambers of Commerce · current Formalus client Value Map and Value Blueprint Prioritising the commercial opportunities and defining the requirements before technology decisions were made.
The membership economics problem

More engagement does not automatically mean more member value.

Commercial AI transformation starts with the money and, for a membership body, the mission it pays for. More emails, another dashboard or a new CRM only help if they change what members actually experience.

Most membership bodies hold rich member data across CRM, events, learning, communities and finance, but few use it to decide what to change. In MemberWise’s Digital Excellence research, 80% of membership organisations lacked a formal data strategy and 39% were not measuring member engagement at all (MemberWise, 2026).

Take a group of members whose engagement is falling.

  1. Why is it falling?Has the member’s need changed, or has the service stopped meeting it?
  2. What would help?A different service, a better route in, or nothing at all.
  3. What does it cost?Staff time, subsidy and the services it draws on.
  4. Is it worth it?For the member, for the mission and for sustainable income.

The insight that engagement is falling is worth nothing until those four questions are answered and the organisation acts on the answers consistently.

That is the principle Formalus works to: data, analysis and AI become valuable only when they change decisions about which members to engage, which services to offer, what response is justified and how the result is measured.

What carries across from subscription businesses, and what does not.

What carries across
  • Recurring relationships that are renewed, or not, each year
  • Engagement as an early sign of whether value is felt
  • The cost of winning a new member against the cost of keeping one
  • Services that matter differently to different groups
  • The economics of retention over the life of the relationship
What is different
  • Members may have governance rights, not just a contract
  • Value can be collective, professional or tied to the mission
  • Some services are deliberately subsidised
  • Public benefit or professional standards may matter more than surplus
  • Engagement does not always turn into income, and need not
Your options

Why Formalus, and not a new platform, your own team or a consultancy?

Each can be the right choice. Formalus works between membership strategy and technology implementation: deciding which changes are worth making for your members, and whether the investment is justified.

Your membership and commercial teams

Know your members best. Changing decisions that cut across membership, events, marketing and finance is hard to lead from inside one of them.

A CRM, membership platform or systems integrator

Platforms and integrators run and connect processes at scale. They naturally start from the system, not from which changes are worth making for your members.

A membership strategy adviser or AI specialist

Brings sector depth on engagement, propositions and governance, or specialist AI tools. Neither typically builds the commercial case and redesigns the operating model behind it.

Formalus brings independent commercial architecture before technology investment, informed by subscription operating experience at Norton/Symantec, machine learning used in commercial decisions at O2, Vodafone, Staples and Equifax, and direct membership-sector work with Greater Birmingham Chambers of Commerce. We sell no software, licences or implementation.

Member data sits across CRM, events, learning, communities and finance. Bringing it together is designed with data protection, access and governance in from the start, so members can trust how it is used.

Previous executive role
Michael Williamson, founder of Formalus

Norton/Symantec, EMEA

Michael Williamson, Vice President of Marketing for EMEA

A subscription software business serving consumers and small businesses, where customers decided whether to renew. Michael was accountable for acquisition, renewal and the value of the customer base across EMEA.

$650Msales
71Mcustomers
11 → 8quarters of decline, then growth

The full customer lifecycle was designed before the platforms were chosen. Norton was not a membership organisation; what transfers is the economics of renewal.

  1. Value MapWhere value is won and lost: member types and services, and the commercial opportunities, prioritised.
  2. Value BlueprintThe high-level commercial design, the requirements and the measures that should inform the technology decisions.

“The work identified and prioritised the biggest commercial opportunities, helping us focus on the areas with the greatest potential business impact. Michael then helped us shape the high-level commercial design for the future operating model, working back from the business outcomes we wanted to achieve so the commercial requirements were defined before technology decisions were made.”

What the economics can reveal

The same signal can call for different decisions in different member groups.

An illustrative framework, not client data. A business case would test each line with your own evidence.

Illustrative

First-year members

Signal
Low participation in the first months.
Possible intervention
A structured welcome and an early introduction to the most-used services.
Cost
Staff time and onboarding content.
Member benefit
Members find value sooner.
Mission or income
Supports the first renewal.
Evidence needed
Renewal rates by first-year activity.
Illustrative

Long-standing members using less

Signal
Falling attendance and service use.
Possible intervention
Ask why, then adjust the service mix rather than send more messages.
Cost
Research time; possible service changes.
Member benefit
Services that fit their current needs.
Mission or income
Protects a loyal base and its renewals.
Evidence needed
Reasons for lower use, and lapse history.
Illustrative

Members using one subsidised service

Signal
High use of one service, little else.
Possible intervention
Possibly none: the subsidy may be the point of the mission.
Cost
The subsidy itself.
Member benefit
Continued access to what they value most.
Mission or income
Mission value, even where income is low.
Evidence needed
Whether the subsidy is a deliberate choice, and what it costs.

Sometimes the right decision is to change a service. Sometimes it is to keep subsidising it, knowingly. The point is to decide with evidence.

To size it for your organisation: how many members lapse at their first renewal, and what does each renewal sustain, in income and in mission?

Two membership programmes

Keep the members you serve well. Grow in a way you can sustain.

Two executive-sponsored programmes, both delivered through the same Formalus Value Architecture. Your teams keep running membership day to day.

Where we usually start

Membership Value & Retention

Headline measure: membership income retained at first renewal.

Create more member value. Retain more members.

Protect recurring membership income. Renewal shows whether members still see enough value, and improving it is rarely a matter of more reminders or bigger discounts. It depends on knowing which members value what, where engagement weakens and which responses are affordable and actually work. Renewal alone does not prove an intervention worked; the case tests what changed because of it.

Decisions that may need redesign

  • Which member groups get which services, and the cost to serve each
  • When and how the organisation responds to falling engagement and lapse
  • How the first year is supported through to the first renewal
  • How lapsed members are won back, and which are worth it

What Formalus helps establish

  • Which groups receive and recognise value, and why members leave
  • The redesigned decisions, roles and controls
  • The investment case, baseline and measures, in line with your mission

Where the case supports it, AI can help: lapse-risk analysis, personalised onboarding, service automation and member knowledge assistants.

A typical first paid engagement is a Phase 1 Value Focus day, £2,500, credited in full against a Value Map. Typical Value Map scope: the first-year journey to first renewal, or the wider member lifecycle.

Possible measures

Renewal and first-year retention · membership income retained · lapse and win-back · cost to serve · intervention cost · engagement, as a supporting indicator · perceived value, where properly measured

Relevant experience: Norton/Symantec subscription renewal; Value Map and Value Blueprint for Greater Birmingham Chambers of Commerce.

Also

Membership Growth & Revenue Economics

Grow membership. Improve the economics of growth.

Growth is not sustainable if winning, onboarding and serving new members costs more than the income and value they bring. More members, events or revenue are not automatically better financial performance.

Decisions that may need redesign

  • Which members and organisations the proposition serves best, including corporate-member accounts
  • Membership tiers and pricing
  • Where acquisition effort goes, and how onboarding builds early engagement
  • Which events, CPD, certification and sponsorship streams pay for themselves

Possible measures

Cost per acquired member · conversion and onboarding · membership revenue · contribution by proposition (events, learning, certification) · non-subscription income · cohort retention · cost of delivery

Typical Value Map scope: Attract and Join, plus relevant commercial services.

Membership engagements use the same method; scope and viability are agreed individually with each organisation.

Relevant experience: Norton/Symantec subscription acquisition; opportunity prioritisation in the Value Map for Greater Birmingham Chambers of Commerce.

How the engagement works

One method. You decide whether to take each next step.

Both membership programmes run through the Formalus Value Architecture. The first step is a Free AI Opportunity Assessment; the typical first paid step is a Phase 1 Value Focus day, £2,500, credited against a Value Map.

  2. Phase 1 Value Focus Executive Sizing Day How much is at stake, and is a Value Map worth it? £2,500 · one day, credited See Value Focus Sponsor signs the Value Map charter
  3. Phase 2 Value Map Discovery & Audit Where is value being won and lost? From £15,000 See Value Map Leadership prioritises the workstreams

Accountability

Your leadership owns the mission and the result. We design the change. Your technology partner builds it.

Membership leadership

  • Owns the mission and member-value objectives
  • Approves the investment
  • Owns the outcome

Formalus

  • Assesses the commercial opportunities
  • Designs the decision and process changes
  • Develops the business case and measures
  • Provides Value Assurance and the Value Ledger, as commissioned

Membership, finance and operational teams

  • Supply evidence and validate assumptions
  • Help redesign the work
  • Run the changed processes

Your technology partner

  • Technical solution design
  • Configuration and integration
  • Implementation

Every number is labelled: illustrative (an example, like the framework above), modelled (from your data and stated assumptions) or measured (against a baseline agreed before the change). Formalus is independent of software, licence and implementation sales, and discloses any referral or delivery-related interest before you decide.

When to involve Formalus
