Change the work before you change the technology.
Technology should follow a clear understanding of the customer journey, the commercial economics and the decisions that need to change. The Formalus Value Architecture provides a structured method for identifying the value, agreeing the operating design, protecting the investment through implementation and measuring what actually improves.
Commercial performance. Connected AI. Enterprise control.
For mobile operators, that may mean increasing customer lifetime contribution and reducing the economic cost of churn. For multi-site retailers, improving trading contribution and the profit earned from promotions. For membership organisations, creating more member value and strengthening renewal and the sustainability of membership income.
Commercial AI transformation starts with the money: the decisions behind revenue, margin, retention and renewal. A technology-first approach starts with a tool and looks for a use. This one starts with the result and works back to the technology.
Technology can improve performance, but the commercial return depends on which decisions change, how the organisation operates and whether the improvement exceeds the cost of achieving it.
Automating a poor process only makes it fail faster, at greater cost. So the work starts with how customers and members actually move through the business, where value is won or lost, and where hand-offs between teams slow decisions down. Only then is it clear what AI should do.
Three sectors. One enterprise-wide approach.
The commercial result sits at the top. Beneath it, the same way of working connects customer journeys, processes and AI across the organisation. Underneath everything are two enterprise disciplines, cybersecurity and enterprise control, and identity, data and governance, informed by the founder’s senior leadership at Symantec and Equifax.

Change the work before you change the technology.
The same approach supports growth in each sector: Mobile Acquisition & Growth Economics, Retail Customer Growth & Profitability and Membership Growth & Revenue Economics. The foundation disciplines shape how every engagement is assessed and designed. They are not separate services, and Formalus does not provide security engineering or identity-platform implementation.
Five questions, asked together, about every opportunity.
An opportunity can look valuable and still fail on data, security or cost. Asking all five questions together exposes the trade-offs early, before money is committed.
- 1Commercial valueWhat measurable performance improvement is required, and how does it support the strategy leadership has already set?
- 2Operating-model redesignWhich journeys, processes, decisions, roles and responsibilities need to change, and can people adopt them?
- 3Data and identity readinessIs the information reliable, accessible and appropriately governed, and do we know who and what is acting on it?
- 4Cybersecurity, AI governance and enterprise controlCan people, systems and AI agents operate within the right security, permission and governance boundaries?
- 5Whole-life technology economicsDoes the value justify implementation, integration, support, security, adoption and ongoing running costs, and how will it be measured?
Enterprise-wide by design. Secure and governed from the outset. Commercially justified throughout.
Value and feasibility are still judged separately, so an easy idea cannot outrank a valuable one.
Potential value is judged against a number in your management accounts: for example, incremental customer contribution for a mobile operator, promotional margin for a retailer, or net membership contribution for a membership body. Feasibility is the practical ability to deliver it now, given your processes, people, data, technology and constraints. We plot the two separately and supply the evidence and reasoning; your leadership team decides the priority. In the Value Map these positions are set on the evidence available, with the gaps logged; the quantified case is established in the Value Blueprint.
Risk is also a gate: an unresolved material risk does not proceed until the required governance is designed. AI Governance & Assurance runs across every step of the Formalus Value Architecture; it is not a separate service.
“The work identified and prioritised the biggest commercial opportunities, helping us focus on the areas with the greatest potential business impact. Michael then helped us shape the high-level commercial design for the future operating model, working back from the business outcomes we wanted to achieve so the commercial requirements were defined before technology decisions were made.”
AI that works across the organisation, not inside one department.
The biggest gains rarely sit in one team. A retention decision touches commercial, finance, customer service and operations. An AI-enabled workflow that serves it has to work across all of them, with the right access, controls and accountability.
Connected workflows do not require a single technology vendor. Formalus designs the workflow, its controls and its business case; your technology partner implements it, on whatever platforms fit.
No predetermined vendor. Three possible directions.
A platform-first approach starts with what a product can do. Formalus starts with the commercial outcome, the journeys and the operating model, then tests which direction the evidence supports, including what you already own.
Improve the existing operating model and technology estate. Often the fastest return, at the lowest cost.
Connect justified specialist platforms, with the right enterprise controls around identity, data and security.
Rationalise systems where business value, security, manageability and whole-life economics justify it.
Formalus defines the commercial requirements and the high-level solution design. Your technology partner selects and implements the detailed technical solution, on whatever platform fits.
How sure we are of each finding.
We arrive with a view of your sector, shaped by operating experience. Everything specific to your organisation is established inside it, and every finding is labelled by how strong its evidence is. Nothing is claimed before it is known.
A business case remains modelled until actual results are measured against the agreed baseline. Even then, we report only the benefit the evidence can reasonably attribute to the change.
We label the numbers too. Illustrative means an example of what an output could look like. Modelled means calculated from your data and stated assumptions. Measured means observed against a real baseline. Operator evidence means experience from previous executive roles at O2, Vodafone, Staples, Norton, Equifax and Helvar. It is not evidence of measured results from Formalus client engagements, and we do not present it as such.
Your leadership owns the result. We design the change. Your technology partner builds it.
An AI-enabled change to the way the work is done needs clear ownership of the commercial design, the management changes and the technical implementation. These are different responsibilities, and all three matter.
Executive leadership
Owns the financial target, investment approval, management action, resources and the business outcome.
Formalus
Owns the commercial design, the redesign of the work, the business case, the integrity of the measurement and decision support within the agreed engagement.
Technology partner
Owns detailed technical design, build, integration, security implementation, deployment and technical operation.
The commercial and technical boundary in full
Your leadership team owns changing the business, allocating resources, acting on the evidence and achieving the business result.
Independent of technology sales, from first conversation to measured result.
The technology you need, when you need it
Formalus sells no software, licences or implementation, so the recommendation follows the business case rather than a technology-first route.
Formalus does not build the technology
We define the commercial problem, redesign the work, establish the investment case and, where commissioned, provide independent client-side assurance during implementation. Detailed technical design, implementation, security and operation stay with your teams and technology partner.
Assurance during the build, value after it
Where commissioned, Phase 4 Value Assurance protects the approved decisions during the build, and Phase 5 Value Ledger measures the value after go-live. The two run in sequence, never charged together.
We can also support the selection and commercial alignment of a delivery partner. Any relevant financial interest is disclosed in writing before you decide.
One connected method. Five decision-led phases. No commitment to the whole programme.
